1tbsp Worcestershire sauce, or soy/tamari if avoiding hidden ingredients
1tbsp molasses, optional but good for barbecue depth
1tsp smoked paprika
1/2tsp black pepper
1/2tsp dry mustard, optional
1/4tsp chipotle powder or cayenne
2tbsp to 4 tbsp water, as needed
Pinch of salt
1tbsp butter, optional, to finish

Combine everything except the butter in a small saucepan. Simmer gently for 10–15 minutes, just long enough to pull it together and slightly thicken it.

Taste it:

Too sweet? Add cider vinegar or mustard.

Too sharp? Add a little molasses.

Too fruity? Add smoked paprika, black pepper, or Worcestershire.

Too thick? Add water.

Too flat? Add salt.

Whisk in the butter at the end if you want it glossy.
